
This client is a multi-location mattress franchise selling made-to-order custom mattresses through franchise-owned stores across multiple states and a national e-commerce site. It competes with national mattress chains and local stores in every market it enters.
A mattress franchise was opening stores in new markets while also trying to grow sales on its national ecommerce site. Shoppers in both cases start with the same searches: "mattress store near me," "mattress near me," and buying-stage terms like "best mattress for back pain." But each new location needed its own visibility from day one, and the national site had to win category and product searches against much larger retailers. Two sites, many locations, and no repeatable way to make both work together.
Every new store that launched without local search visibility was a location dependent on paid ads and word of mouth, and every ecommerce page that didn't match how people shop was a sale going to a competitor. The franchise brought in Good SEO as a Fractional SEO Director, reporting to the VP of Marketing and working alongside the Marketing Manager, IT, and outside agencies. The engagement followed the MAP Method (Measure, Architect, Perform) in two phases: first build the audit, roadmap, and reporting foundation, then execute local and ecommerce growth on a repeatable system.

Outcome Summary: Keywords mapped to the customer journey: 645 targeted, 720K combined monthly search volume. Audit findings turned into a roadmap: 6 updates completed, 7 rolled into ongoing strategy. Reporting: monthly dashboards plus a market-trend benchmark for non-brand traffic.
Before touching pages, we needed to know where organic traffic was coming from, which searches mattered in each market, and what was holding the site back. Measuring first meant every later fix was ranked by impact instead of guesswork.

With the roadmap set, we built one repeatable playbook for opening new locations and one for growing the ecommerce site, so local and national pages supported the same conversion path.
Within roughly two months of the local page work, rank tracking showed 10 of 11 tracked local store keywords moving up, including store pages that jumped from position 10 to position 2 for "mattress store" searches in their markets (rank tracker, Feb to Apr 2024).
The gains came from connecting the pieces: local store pages optimized for "near me" searches, product and category pages built around how people actually shop, and a Merchant Center feed pushing products into Google Shopping. A shopper who found a store page could reach a product page and a purchase in one path, so more of the organic traffic converted.
GA4, filtered to Organic Search: organic conversion rate +193%, key conversion actions +173%, engagement time +17%, interactions per session +24%, and $55K+ in attributed organic revenue in YoY metrics. Traffic was not a straight line up. Organic traffic peaked in September 2025 and dipped after a site migration, but with the proper migration steps in place made a recovery and improvement with a stronger backend and structure to scale.
SEO is now built into how this franchise opens locations and launches products: a repeatable system, not a one-off campaign.
